UGI bull story hinges on utilities and cash

Bulls argue UGI is steadily swapping lower quality LPG exposure for steadier regulated earnings and better cash generation. The latest quarter gives mixed but concrete progress. Utilities EBIT increased by US$10m year over year, helped by higher gas base rates from October 2025 and continued heavy spend on pipeline safety and replacements. Administrative law judges have recommended a US$65m, two step Pennsylvania gas rate increase that would start in late fiscal 2026 if the PUC signs off, which lines up with the narrative of future regulated revenue support. UGI International kept EBIT close to flat despite prior divestitures and is converting roughly 95% of EBITDA to free cash flow, which supports the idea of a cash generative portfolio. At the group level, segment EBIT is broadly flat year to date, so the shift in mix is under way but not yet clearly lifting consolidated profitability.

Bear concerns on AmeriGas and regulation still bite

Bears focus on structurally pressured LPG volumes, execution risk and regulatory pushback. Q3 results give them some support. AmeriGas EBIT fell by US$25m and retail gallons declined about 10% in the quarter. Even after weather adjustment and excluding Hawaii, volumes still fell 6% in the quarter and 2% year to date. That points to more than just one soft winter. The recent Pennsylvania decision to block the June gas supply increase, plus the proposed civil penalties and program expansion after the R.M. Palmer explosion, underline that UGI’s heavier tilt to regulated assets comes with real regulatory and safety risk. The stock is down about 3.5% on the print and short term returns over one and three months are also negative, which suggests the market is still treating these headwinds and loss making quarters as unresolved issues rather than past problems.
